Confidently saying the wrong thing is not useful.

We often have to act under ambiguity, so the problem is not acting before everything is known. The problem is acting with confidence without calibration.

I was once in a 30-minute consulting brainstorming session where one person spoke for 28 minutes. The meeting was supposed to surface different ideas and observations. Instead, nearly all of the available space went to one voice, one interpretation. The meeting invited feedback while leaving almost no room for anyone to offer it. There was no opportunity to observe that interpretation, compare it with other perspectives, or adjust it in response.

That is a feedback failure.

The same thing happens with AI. I’ve seen where someone asks a group for insight based on their experience, only for another person to respond with, “Here’s what the model generated. I don’t know if it’s right.” The problem was not uncertainty. It was introducing an unexamined answer into a conversation that was explicitly asking for human experience, then treating the output as someone else’s responsibility.

The first output is not usually the complete answer. We have known this for as long as humans have been thinking and iterating, building on every previous attempt.

The useful process is:

Act, Observe, Interpret, Adjust, Repeat

This is a feedback loop. The concept is not new. Humans encoded it in the scientific method. We employed it across disciplines before we ever named it.

We’ve all seen a slide deck generated entirely by AI. It’s possible to have an incredible presentation and at the same time, recognize that the person speaking does not truly understand the content. The core concept is somehow just out of reach. There is the appearance of understanding without the ability to navigate the ideas.

The danger is not generation. It is stopping there.

Understanding shows up when the representation is challenged. Can you explain it without the slide? Can you explain why something works, what breaks, what changes under different conditions, and how one state leads to the next?

That gap between surface output and underlying process exists beyond AI.

Look beneath any surface and its depth becomes obvious. What looks like a single thing is usually the visible result of many interacting processes: light, water, temperature, adaptation, and time. Things bloom, decay, recover, and transition from one state to another.

The surface has depth because there is a system underneath it. Often multiple systems entangled with each other, influencing and constraining one another in complex ways.

A meeting can invite input while leaving no space for it. A team can collect metrics and ignore them. A model can generate repeatedly while preserving the same bad assumption. A polished presentation can describe something that the person presenting cannot actually navigate.

Feedback can be present while the loop is still broken.

That is how systems lose contact with reality.

The answer is not less confidence or less action. It is better calibration: allowing evidence to change what you think, what you say, and what you do next.

Good thinkers and good systems do not just produce. They use feedback to stay in contact with reality.
